The Silence Tax™ — Art & Soul Consulting

Art & Soul Consulting  ·  Silence Tax™  ·  Creative Production

What does it cost
when the truth
goes unspoken?

On productions that succeed, the right people said the hard thing early. On the ones that didn't, they didn't. The difference has a name — and a dollar amount. We call it the Silence Tax™.

$500K+ Average annual Silence Tax™ for a 30-person creative team — in rework, reshoots, missed decisions, and talent that walked.

What Is The Silence Tax™

It's the cost of ignored advice
on the way to disaster.

In film and television, the Silence Tax™ is the accumulated cost of every note that wasn't surfaced, every concern swallowed before a table read, every person who saw a problem coming and chose — or felt forced to choose — not to say anything.

It isn't about blame. It's about the structural conditions that make early truth harder to say than late disaster is to survive. When those conditions exist, productions pay for them. In reshoot budgets. In talent exits. In the press cycle that could have been a conversation in week two.

Art & Soul Consulting names the cost precisely — and eliminates it before it compounds.

Where It Shows Up On Productions

You've seen every one of these.

The Silence Tax™ isn't theoretical. It's the reshoot budget. It's the press cycle. It's the writer who left and said why — after the fact.

  • 🎬
The Note That Never Made It Out of the Room A writer, consultant, or advisor flags a representation concern early. The feedback doesn't travel upward. The production releases. The response is public, expensive, and entirely preventable. Silence Tax: PR crisis + goodwill erosion
  • 🔁
The Reshoot Nobody Wanted to See Coming Creative direction was unclear from the start. Multiple people in the room knew it. The conversation that could have fixed it in week two happened in week fourteen — after production wrapped. Silence Tax: Reshoot budget + crew displacement
  • 🚪
Talent or Crew Who Left and Said Why Later A key contributor doesn't return for season two. Their exit interviews, social posts, or press quotes describe an environment where they didn't feel safe to speak. The project suffers. The brand suffers more. Silence Tax: Attrition + reputational lag
  • 🧾
Decisions That Moved Forward When the Room Knew Better Casting choices, story arcs, partnerships, promotional decisions — someone in the room had data, instinct, or lived experience that said no. The decision moved forward anyway. The cost arrived later. Silence Tax: Decision debt + eventual correction cost
  • 📋
The Advisor Who Gave the Right Advice and Watched It Be Ignored A cultural consultant, DEI advisor, or subject matter voice surfaces a critical issue. The concern is documented. It is not acted on. The outcome vindicates the advice. The cost is real — and traceable. Silence Tax: Quantifiable as the gap between the advice and the outcome
"The most expensive thing in any production isn't the budget. It's the conversation that didn't happen in time."

We find the silence
and price it.

Art & Soul works with creative teams to surface what's true before unspoken friction becomes irreversible cost. Our methodology is rooted in theater — where truth-telling is the operational standard — translated for the real conditions that govern productions, teams, and organizations.

The Team Friction Diagnostic — In Detail

A human X-ray of your team's truth-telling infrastructure.

The Team Friction Diagnostic isn't a workshop or a survey. It's a forensic picture of exactly where truth is stalling inside your team — who isn't speaking, what isn't moving, and what it's costing. Once the intake is complete, you receive a full-picture analysis within five business days.

It can be scoped for a production in progress, deployed as a pre-production protocol, or used as a post-mortem tool for teams that already paid the Silence Tax™ and want to understand precisely why.

Artifact Intake We review 3–5 existing artifacts — decks, briefs, org charts, previous feedback, documentation — to map what the team has already said and what the record shows. Intake
Leadership Worksheet + Compass Data Leadership completes a structured worksheet. Team members complete a 2-minute Compass pulse — generating de-identified signal about team state, friction points, and what's going unsaid. Intake
Leadership Session A 90-minute working session with leadership to walk through what the artifacts and data are showing — and to surface what hasn't made it onto paper yet. Intake
Results Delivered — Within 5 Business Days Art & Soul synthesizes everything gathered and delivers your full diagnostic package. Not a summary. A complete picture. Deliverable

Who We Are

Built by people who have lived
inside the work.

Art & Soul Consulting was founded on a single conviction: most creative failures aren't talent failures — they're truth-timing failures. Our team brings theater, operations, and inclusion strategy into the same room, because that's where the real problems live.

Kira Troilo
Founder & CEO

Kira is a theater professional, inclusion strategist, and organizational consultant who founded Art & Soul in 2022 after two decades of watching creative teams fail for the same preventable reason: the truth arrived too late. Her STAGES™ framework — built on the operational discipline of live performance — has been applied at Harvard University, the Stratford Festival, and Boston Lyric Opera, among others. She holds MBE, WBE, and SDO certifications and is based in Massachusetts. She believes the most radical thing a creative team can do is find out what's true before it's expensive.

Ari Welch
Director of Operations

Ari is an event creator, stage manager, and producer who brings heart, intention, and a dash of artistry to every gathering she shapes — from immersive arts events to mission-driven educational programs. She leads operations for Art & Soul with empathy, precision, and a deep commitment to inclusion, drawing on her background as an Equity, Diversity & Inclusion Consultant and her BFA from The Theater School at DePaul University. Her work spans producing, consulting, and co-creating brave spaces where everyone feels invited to shape the story. When she's not working, you'll find her connecting with friends over good food, in a dance class, or exploring Boston's theater scene.

Start with the number.
Work backward from there.

The free Silence Tax™ Audit takes two minutes and gives you a calculated estimate of what unspoken friction is already costing your team. Most leaders find the number stops them cold — and makes the next conversation easy to justify.
