The Leadership Strategy Session

You already sense what's wrong. This is the room where it finally gets said.

A leadership-only working session for teams of one to five under real pressure. Sometimes the silence sits with the team. Sometimes it sits at the leadership table itself. Either way, the work is the same: ninety minutes to two hours live, then a complete playbook in your hands within seven business days, built around the first honest conversation. The one that pulls the group back together around the truth, and sets the rhythm for every honest conversation after it.

Where this session gets booked

Different stage. Same play.

The pressure looks different from the outside. From inside the room, it behaves exactly the same way.

Pressure one

The AI rollout

The strategy went out before the team was ready, and every meeting since has been a performance of readiness. People nod at the plan in the room and route around it the moment the call ends. The tax leaks through rework, shadow tools, and the resignation letters leadership won't see coming.

Pressure two

The production

Opening night doesn't move. Somewhere between the table read and tech, the notes session went quiet, and the real concern about the second act is being discussed in the parking lot instead of the room. The tax leaks through overtime, re-staging, and a company that opens beautiful and numb.

Pressure three

The culture problem

No single incident. Just a slow change in what people are willing to say out loud. Feedback now arrives in exit interviews instead of meetings, and decisions get re-litigated in side channels. The tax leaks through velocity, retention, and the credibility of whoever keeps saying "my door is always open."

The pressure source changes. The mechanics never do. When the stakes go up, teams slide into Performance Mode: nodding in meetings, executing badly behind the scenes, saving the truth for safer rooms. The gap between what gets said and what everyone knows has a cost, and it compounds while nobody is measuring it. We call it the Silence Tax™.

Once a cost is itemized, it becomes negotiable.
Until it is itemized, it just gets called culture.

The live session

Ninety minutes of brave, forensic honesty.

Before we meet, every leader answers one confidential written prompt. (There's an optional 15-minute call if some of it is easier to say out loud.) That intake means the session starts at the real thing, not at the official version of it.

Then we work. No slides about trust. A live diagnostic of your team, named in the room, with care and with evidence. And if the tension turns out to live inside the leadership team itself, that is not a complication. That is the session.

  • A live Performance Mode vs. Rehearsal Mode™ diagnostic: where your group is performing alignment instead of practicing it, named plainly and backed with what we heard in the intake.
  • Pressure mapping: which pattern your team is actually inside, whether the trigger is a rollout, an opening, or a culture that has gone quiet.
  • A first-cut Silence Tax read: where it's leaking, who is paying for it, and a conservative annualized exposure you can defend to a CFO.
  • One sequenced next move. Reasoned, not menu-fied. You leave knowing what to do first and why it's first.

The leave-behind

You don't leave with notes. You leave with a playbook.

Delivered within five to seven business days of the session. Four parts, built in your context, ready for Monday morning.

Part I

The Silence Tax Leak Map

A one to two page forensic read of the three to five highest-probability leak points in your specific context. For each one: the mechanism (what is being suppressed, by whom, in what setting), the cost shape (retention, project velocity, client trust, leadership credibility), and a conservative annualized exposure.

Part II

The Team Diagnosis

A short, plainly written read on what is likely happening underneath the surface. Pattern recognition, not speculation: the behaviors you're probably seeing, what they usually mean in a group under this kind of pressure, and what Rehearsal Mode would look like for this team specifically.

Part III

The First Honest Conversation Playbook

A scripted, sequenced approach to the conversation that begins surfacing the truth without blowing up trust. Who is in the room and who deliberately is not. The opening language, word for word. Which truths to invite, in what order, with what safety in place. What commitment to land, what not to ask for, and the three predictable failure modes with the move that pulls each one back. Run it once and it becomes a rhythm, not an event.

Part IV

The Custom Learning Asset

Your diagnosis and playbook, rebuilt in the format your brain actually receives. Pick up to two: a private podcast (15 to 25 minutes) for the commute, a video explainer (8 to 12 minutes) for trusted lieutenants who weren't in the room, a written executive summary (2 to 3 pages) for forwarding upstream, or a board-prep deck for the fiduciary conversation that comes next.

Every part is built from your session, your language, your numbers. Nothing in the playbook is generic, which is the point: a generic playbook gets filed. Yours gets used.

Who books this

Leaders who sense the tax before the metrics confirm it.

Single executives who want clarity before bringing the rest of the team in. Leadership teams of two to five mid-pressure, when something feels off but isn't visible in the numbers yet. Directors and producers staring down an immovable opening. Leadership teams where the friction is between the leaders themselves, and everyone has been managing it instead of naming it.

And first-time clients who aren't sure the problem is real enough to invest in. The session is built to answer exactly that question. If the read comes back healthy, you'll know what it's costing you to maintain, and that is worth knowing too.

The person across the table

Your coach has held harder rooms than a tense meeting.

Kira Troilo is the founder of Art & Soul Consulting and the facilitator in every Strategy Session. Before she ever sat with an executive team, she spent two decades inside professional theater as a performer, director, producer, and consultant on more than 100 productions: rooms where truth had a deadline, because the show opened whether the conversation happened or not.

She built Rehearsal Mode™ and the STAGES™ Framework in those rooms, as operational systems rather than metaphors, and now brings them to leadership teams navigating AI adoption, hard productions, and cultures that have gone quiet. From the Stratford Festival to the OPERA America mainstage to executive committees, the work is the same: name what everyone in the room can already feel, then give them the language to do something about it.
